How to Calculate Your Real Cost Per Mile

Your cost per mile is the single most important number in your business, because every rate decision comes back to it. If a load pays under your CPM, you are paying to work.

The three parts

Fixed costs are what you pay whether the wheels turn or not: truck payment, insurance, permits, parking, ELD, phone, accounting. Add them up for a month and divide by the miles you actually run.

Fuel is your price per gallon divided by your truck’s real MPG. Not the brochure number, and not the number from the one good week. Pull three months of fuel receipts and work out what you really average.

Maintenance is what you set aside every month for tires, service, and the thing that breaks at the worst possible time. If you are not setting anything aside, that is not a zero. That is a bill you have not received yet.

Add the three and you have your break-even cost per mile.

The cost almost everybody leaves out

Their own pay. The math above tells you what the truck needs to survive, not what you need. Put the salary you want to take home into your fixed costs, and the number that comes out is the real rate floor, the one you should never book under.

Use your actual miles

An 8,000-mile month costed at 10,000 miles gives you a CPM that looks good and does not exist. Deadhead counts too: those miles burn fuel and nobody pays you for them.

What to do with the number

Once you know it, every rate conversation gets shorter. A broker offers $1.90 a mile, you know your floor is $2.05, and there is nothing to think about. That is the whole point.
